The 12 highest-ROI AI automations for small businesses

This guide doesn’t list what AI could do. It lists what actually pays off, as observed in the field with French SMEs of 5 to 200 employees. For each automation: the problem it solves, the tools, an honest cost range and the time really saved.

How to read it: start with what hurts — not with what’s trendy. A profitable automation targets a task that is repetitive, frequent and low on judgement.

1. Sorting and drafting replies to incoming email

The problem. A contact or sales inbox receives dozens of messages a day: quote requests, support, job applications, spam. Someone sorts them by hand — often the founder.

What gets automated. An agent reads every incoming email, classifies it (quote, support, billing, other), drafts a reply in your tone of voice and routes it to the right person. You only approve the drafts.

  • Tools: Gmail/Outlook + Make or n8n + Claude or GPT
  • Indicative cost: €300 to €1,500 setup, ~€20–60/month
  • Time saved in practice: 45 min to 1.5 h a day, and prospects answered in minutes instead of hours

2. Reading supplier invoices

The problem. Every invoice received is re-keyed by hand into a spreadsheet or the accounting software: number, amount, VAT, due date. A source of errors and delays.

What gets automated. AI extracts the fields from any invoice PDF — even a poor scan — and feeds them straight into your accounting tool or a control spreadsheet, with alerts on anomalies.

  • Tools: n8n or Make + vision AI (Claude, GPT) or a dedicated tool such as Dext
  • Indicative cost: €500 to €2,000 setup, €30–80/month
  • Time saved in practice: 2 to 8 h a month depending on volume, zero re-keying errors

3. Quotes and sales proposals

The problem. Every proposal starts from an old document, copied and pasted. Half a day per complex quote, and inconsistencies creep in.

What gets automated. From a five-line brief or call notes, AI assembles the proposal on your template: client context, scope, pricing from your rate card, terms. You review and adjust.

  • Tools: ChatGPT/Claude with a dedicated project, or an agent connected to your templates
  • Indicative cost: €0 (direct use) to €2,500 (agent wired into your tools)
  • Time saved in practice: 1 to 3 h per proposal, turnaround time halved — often what wins the deal

4. Meeting minutes

The problem. Meeting decisions get lost, nobody writes the minutes, or someone spends an hour on them in the evening.

What gets automated. Recording (with consent), transcription, then a structured summary: decisions, actions, owners, deadlines — sent to attendees within the hour.

  • Tools: Video-call tool + transcription (built-in or Whisper) + Claude/GPT
  • Indicative cost: €0 to €30/month per person involved
  • Time saved in practice: 30 min to 1 h per meeting, and decisions that no longer evaporate

5. First-line customer support

The problem. 80% of customer questions are the same: lead times, pricing, how things work, order tracking. Every answer ties someone up.

What gets automated. An agent trained on YOUR documents (FAQ, terms of sale, product sheets) answers on the website or by email, cites its sources, and hands over to a human as soon as a question falls outside its scope.

  • Tools: Custom AI agent connected to your document base
  • Indicative cost: €2,000 to €6,000 setup, €50–150/month
  • Time saved in practice: 50 to 80% of requests handled without intervention, answers 24/7

6. Competitive and industry monitoring

The problem. Tracking competitors, tenders and regulatory changes takes hours — so nobody does it regularly.

What gets automated. Every morning, an agent scans the sources you’ve defined, filters out the noise and delivers a ten-line summary with links. Anything worth acting on is flagged.

  • Tools: n8n + AI web search (Perplexity, Claude) + email or Slack
  • Indicative cost: €500 to €1,500 setup, €20–50/month
  • Time saved in practice: 3 to 5 h a week, and opportunities spotted before competitors see them

7. Customer follow-ups (quotes and unpaid invoices)

The problem. Unanswered quotes and overdue invoices only get chased when someone remembers. Every missed follow-up is lost revenue.

What gets automated. A workflow tracks every quote sent and every overdue invoice, drafts the right follow-up for the context (first reminder, second, formal notice) and submits it for approval — or sends it automatically, according to your rules.

  • Tools: Your invoicing tool + Make/n8n + AI for drafting
  • Indicative cost: €400 to €1,200 setup
  • Time saved in practice: Payment times cut by several days, higher quote conversion — often the automation with the most direct ROI

8. Marketing content production

The problem. The company website and LinkedIn are gathering dust: no time. Yet that’s exactly what prospects look at before they call.

What gets automated. A sustainable, tooled-up rhythm: AI prepares drafts (posts, articles, newsletter) from your real expertise — your projects, your customers’ questions — and you keep the final edit.

  • Tools: ChatGPT/Claude with structured projects, or an automated pipeline
  • Indicative cost: €0 (direct use) to €1,500 (pipeline with approval step)
  • Time saved in practice: A consistent presence for 1 to 2 h a week instead of a full day

9. Screening job applications

The problem. One job posted, 150 CVs received, and nobody with time to read them properly: good candidates slip through the cracks.

What gets automated. AI reads each CV and cover letter against YOUR criteria, produces a summary per candidate and a reasoned ranking. The decision stays human; the funnel becomes reliable.

  • Tools: Make/n8n + Claude/GPT, connected to the HR inbox
  • Indicative cost: €600 to €2,000 setup
  • Time saved in practice: Several days per hire, and fewer false negatives

10. Monthly reporting

The problem. Every month-end, someone compiles figures from three tools into a document few people read.

What gets automated. The figures collect themselves, AI writes the summary — variances, trends, watch points — and the report goes to the right people. Time goes into analysis, not compilation.

  • Tools: Connectors to your tools (CRM, accounting, web) + n8n + AI
  • Indicative cost: €800 to €2,500 setup
  • Time saved in practice: Half a day to 2 days a month, and a report that actually exists

11. Preparing for sales meetings

The problem. You walk into a meeting without having had time to review the account history, previous exchanges and the prospect’s latest news. The client notices.

What gets automated. An hour before the meeting, an agent pulls together the CRM history, the latest email exchanges and what the company has recently published, then delivers a one-page brief: where things stand, what was promised, three angles to raise.

  • Tools: CRM + email inbox + AI web search, orchestrated by n8n
  • Indicative cost: €1,000 to €3,000 setup, €20–60/month
  • Time saved in practice: 20 to 40 min per meeting, and meetings where you know what you’re talking about

12. Keeping the customer database up to date

The problem. A CRM degrades on its own: contacts who’ve left, outdated job titles, duplicates created at every import. Nobody has time to clean it, so nobody trusts it any more.

What gets automated. A regular pass spots duplicates by normalised name and email, flags records with no activity in twelve months, and fills in what’s missing from public sources. Nothing is overwritten: only empty fields are filled, and merges are proposed, never applied automatically.

  • Tools: CRM export + matching script + AI on ambiguous cases
  • Indicative cost: €800 to €2,500 setup
  • Time saved in practice: A database you can actually run follow-ups on — and campaigns that stop emailing the same person twice

Where to start, in practice

Don’t launch three projects. Pick one automation — the one whose problem made you nod — and measure the time saved after a month. That first visible result is what brings the team along for the rest.

Two traps to avoid: automating a process that already doesn’t work by hand (AI speeds up chaos too), and plugging tools into customer data without a framework — the compliance and security side is settled upfront, not after the incident.

Frequently asked questions

Do we need technical skills in-house?

Not for automations 3, 4 and 8, which rely on a structured use of ChatGPT or Claude. The others require an initial setup (by a provider or a tech-savvy team member), then run on their own with light maintenance.

What overall budget do we need to get started?

A first useful project typically costs between €500 and €2,500 to set up depending on complexity, plus €20 to €100 a month in tools.

What about the confidentiality of our data?

Every automation is designed with an explicit data scope: what can go through an external AI, what stays internal, and the vendors’ terms (no training on your data). It’s a standard scoping step, not an obstacle.
